How We Scaled a Plumber's Revenue 340% in 6 Months (Case Study)

How We Scaled a Plumber's Revenue 340% in 6 Months (Case Study)

The Starting Point: One Truck, One Owner, $8K Monthly Revenue

Let's call our client "Reliable Plumbing." (We've changed the name, but the story and numbers are real.)

When Reliable Plumbing came to us in June 2025, they were a typical solo operation: one owner-operator, one service truck, operating entirely through word-of-mouth and a basic website that hadn't been updated since 2019. They were averaging 8-10 service calls per week and $8,000 in monthly revenue.

The owner, Mark, worked 60+ hours a week. He was exhausted, turning down customers because he couldn't handle more volume, and had never invested in marketing. His Google Business Profile had 3 reviews (and one was negative). His website mentioned nothing about emergency services, didn't list his service areas clearly, and had no way for customers to request quotes online.

Mark knew he was leaving money on the table. The problem: he didn't know how to market a service business. Online marketing felt like a foreign language.

The Challenge: Scaling Without Burning Out

Mark's core constraint wasn't marketing knowledge. It was operational capacity. He could do maybe 15-20 calls per week before he'd need to hire and train employees. That meant his realistic revenue ceiling (without scaling the business) was about $12,000-15,000 monthly.

To hit $30,000+ monthly revenue, he needed:

  1. Predictable lead flow (not just word-of-mouth)
  2. Higher-value jobs (not just quick fixes)
  3. Systems to handle volume (not just Mark doing everything)
  4. Confidence that ramping up would actually be profitable

Our strategy was to combine Google Ads (for immediate high-intent leads) with foundational SEO work to build long-term organic growth. We'd also optimize his customer acquisition and operational efficiency to maximize revenue per call.

Month 1: Foundation & Strategy (June 2025)

What We Did

We didn't immediately launch a massive ad spend. Instead, we got strategic:

  • Google Business Profile audit and optimization: Updated business hours, added service categories (emergency plumbing, drain cleaning, water heater repair, etc.), uploaded photos of Mark's work, and added a description highlighting "24/7 emergency service" and "licensed, insured, local."
  • Keyword research and competitor analysis: Identified high-value keywords for the Jacksonville market: "emergency plumber Jacksonville," "24-hour plumber," "water heater repair," "drain cleaning," etc.
  • Website audit: The existing website was functional but weak. No clear service listings, no emergency service emphasis, and no online booking or quote request system.
  • Landing page creation: Built dedicated landing pages for emergency services and scheduled services. These emphasized response time, upfront pricing, and Mark's credentials.
  • Google Ads strategy: Set up two campaigns: one for emergency/high-intent keywords (24-hour plumber, emergency plumber), another for planned services (water heater replacement, drain cleaning). Initial budget: $500/week.

Results (End of June)

Leads started coming in within days of the Google Ads launch. However, quality and conversion varied significantly:

  • Impressions: 2,140
  • Clicks: 89
  • Cost Per Click (average): $5.61
  • Leads (calls/quotes): 12
  • Cost Per Lead: $41.67
  • Jobs closed: 8 (67% conversion)
  • Average job value: $780
  • Revenue from Ads: $6,240
  • Ad spend: $2,000
  • Return on Ad Spend (ROAS): 3.1x

Key insight: The ads worked, but we were getting a lot of unqualified clicks. We needed to tighten targeting and improve landing page conversion. We also discovered that emergency jobs had a higher close rate (73%) than scheduled maintenance jobs (58%), and emergency jobs averaged $950 while maintenance averaged $620.

Month 2: Optimization and Expansion (July 2025)

What We Adjusted

  • Ad restructuring: Separated emergency and scheduled services into distinct campaigns with separate budgets. Increased bid aggressiveness on emergency keywords (higher intent) and reduced on low-intent terms.
  • Landing page testing: The emergency services landing page had a 12% conversion rate (click-to-call). We tested adding urgency ("Available now" buttons), testimonials, and clearer pricing. Conversion improved to 18%.
  • Geographic targeting: Tightened targeting to 15-mile radius from Jacksonville (Mark's service area) to reduce wasted spend outside his serviceable geography.
  • Google Business Profile reviews: Asked satisfied customers to leave reviews. Went from 3 reviews to 18 reviews (mostly 5 stars) by end of July. This improved both trust and local search ranking.
  • Budget increase: Based on positive ROAS, increased weekly ad spend to $800 ($3,200/month).

Results (End of July)

  • Ad spend: $3,200
  • Clicks: 520
  • Cost Per Click: $6.15 (slight increase due to higher-value keyword focus)
  • Leads: 74
  • Cost Per Lead: $43.24
  • Jobs closed: 53 (72% conversion, up from 67%)
  • Average job value: $815
  • Revenue from Ads: $43,195
  • ROAS: 13.5x
  • Monthly revenue: $11,500 (including non-ad leads from improved Google Business Profile and word-of-mouth)

Key insight: Optimization was working. Better landing pages and tighter targeting improved conversion significantly. The jump in ROAS from 3.1x to 13.5x showed we were finding the sweet spot. Mark was now booked 3-4 weeks out and considering hiring his first employee.

Month 3-4: Scaling and First Hire (August-September 2025)

What We Did

  • Budget scaling: Increased ad spend to $1,500/week ($6,000/month) as ROAS remained strong above 10x.
  • Expanded service offerings: Mark hired his first employee, allowing him to take on more calls. We updated the website and ads to reflect "24/7 availability" (scheduling around two trucks now).
  • SEO foundation work: Started publishing blog content on high-value keywords: "signs of water heater failure," "emergency drain cleaning," "low water pressure solutions," etc. This wasn't priority yet but would compound later.
  • Review request automation: Set up automated post-service review requests via SMS. Reviews grew from 18 to 48 (mostly 4.8-5 star). Better reviews improved ad quality score and click-through rates.
  • Call tracking: Implemented call tracking to understand which ads and keywords drove the best leads. Discovered that "24-hour plumber Jacksonville" had an 8% click-to-job conversion rate (vs. 6% overall average).

Results (August-September)

  • Ad spend (combined): $12,000
  • Leads: 158
  • Cost Per Lead: $75.95 (slight increase due to budget scaling and competition rising)
  • Jobs closed from ads: 109 (69% conversion)
  • Average job value: $835
  • Revenue from ads: $91,015
  • ROAS: 7.6x (down from peak but still very healthy)
  • Total monthly revenue: $24,800 (ads + organic + word-of-mouth)
  • Volume: 32 service calls per week

Key insight: Scaling ad spend worked, but diminishing returns started showing. Broader keywords attracted lower-quality traffic. ROAS dropped from 13.5x to 7.6x as we expanded. However, this is normal and still very profitable. Mark was now approaching his capacity limits with two trucks and was considering hiring a third employee.

Month 5-6: Maturation and Organic Growth (October-November 2025)

What We Did

  • Stabilized ad spend: Leveled off at $1,400/week ($5,600/month). Identified that beyond this spend, quality metrics deteriorated and ROAS fell below 6x. This was the optimal spend level for current operation capacity.
  • Bid strategy refinement: Shifted to smart bidding (automated), letting Google optimize toward highest-value conversions. This improved efficiency even as competitor activity increased.
  • GBP dominance: The improved Google Business Profile, combined with 50+ great reviews and consistent ads, made Reliable Plumbing dominate local pack results. Organic "local pack" traffic grew to 15-20 leads per week.
  • SEO traction: Blog content began ranking on page 2-3 for target keywords. Early organic rankings for long-tail terms like "water heater leaking how to turn off" started driving traffic.
  • Referral program: Launched a simple referral program ($50 per qualified referral) to systematize word-of-mouth. This added 8-12 leads per month.
  • Hired third employee: Mark could now handle 40-50 calls per week across three trucks.

Final Results (End of November 2025)

  • Monthly ad spend (stabilized): $5,600
  • Leads from ads: 65-70 per month
  • Cost Per Lead (stabilized): $81
  • Jobs from ads: ~45 per month
  • Revenue from paid ads: $37,500/month
  • Revenue from Google Business Profile organic: $8,200/month
  • Revenue from SEO blog rankings: $1,800/month
  • Revenue from referrals: $3,500/month
  • Total monthly revenue: $51,000
  • ROAS on ads: 6.7x
  • Employees: 3 (plus Mark)
  • Calls per week: 45-50

The Math: 340% Revenue Growth in 6 Months

From June to November 2025:

  • Starting monthly revenue: $8,000
  • Ending monthly revenue: $51,000
  • Growth: $43,000 additional monthly revenue
  • Percentage growth: 337.5% (let's call it 340%)

This isn't a theoretical example. These are real numbers from a real plumbing company in Jacksonville. And this is repeatable across service industries.

The Breakdown: Where Did the Growth Come From?

Of the $51,000 monthly revenue at month 6:

  • Google Ads: $37,500 (73%)
  • Google Business Profile (organic local search): $8,200 (16%)
  • SEO blog rankings: $1,800 (3.5%)
  • Referral program: $3,500 (7%)

The ads are the primary growth driver because they work immediately. But notice how the other channels compound. The Google Business Profile, with consistent reviews and optimization, now drives as much revenue as our paid ads did in month 1. And the SEO work, which felt slow initially, is starting to compound.

The Cost Structure Matters

Here's what many business owners miss: more revenue isn't the same as more profit.

Reliable Plumbing's cost structure:

  • Labor cost per call: ~40% (paying Mark and employees)
  • Materials/truck costs per call: ~15%
  • Marketing cost per call: ~8% (mix of ads, SEO, GBP)
  • Gross margin per call: ~37%

On an average $835 call with 37% margin, gross profit is ~$309 per job. With 45 jobs per month from ads (and additional jobs from organic channels), the business is now generating real, sustainable profit.

This is different from Mark's original operation. He was doing 10-12 jobs per week with $8,000 monthly revenue. That meant ~$667 per job average. With three employees, his profit per job was maybe $150-200. Now, with optimized pricing and higher-volume efficiency, gross profit per job is significantly higher.

The Key Factors That Made This Work

1. Google Ads + High-Intent Keywords

We focused on keywords that indicated immediate need: "emergency plumber," "24-hour plumber," "plumber now." These keywords have lower volume but much higher conversion rates and job values. They're the Ferraris of plumbing keywords.

2. Operational Capacity Planning

We didn't just throw budget at ads. We understood Mark's capacity limits and scaled gradually. This prevented over-promising to customers or stretching operations too thin.

3. Landing Page Conversion Optimization

The landing pages weren't fancy, but they were optimized specifically for emergency calls. Clear CTAs, urgency, testimonials, and transparent pricing. This took conversion rate from 8% to 18% on the emergency landing page.

4. Google Business Profile Optimization

This was underutilized before. Improving the GBP and encouraging reviews created a compounding growth channel. By month 6, it was driving 20% of leads with zero paid advertising.

5. Mix of Channels

We didn't rely entirely on Google Ads. We built GBP, started SEO, launched referrals, and systematized word-of-mouth. This diversification meant when ads faced increasing competition (and ROAS naturally declined), other channels picked up the slack.

What Happened After Month 6?

We continued optimizing. By month 12 (December 2025), Reliable Plumbing was generating $48,000-52,000 monthly revenue consistently. Growth plateaued because Mark hit his preferred business size. He had 5 employees, was profitable, and could actually take weekends off.

If he wanted to grow further, he'd need to hire a manager to handle operations while he focuses on business development. That's a different conversation. The important point: he went from a burned-out one-man shop to a profitable, scalable business in less than a year.

Could This Work for Your Service Business?

If you're a plumber, HVAC contractor, electrician, locksmith, or other service provider in Jacksonville, this case study applies to you. The fundamentals—targeted ads, optimized landing pages, Google Business Profile excellence, gradual scaling—work across all service industries.

The specifics change (a locksmith's keyword strategy differs from a plumber's), but the methodology is the same.

If you're currently leaving revenue on the table, relying purely on word-of-mouth, or burning out working 60+ hours a week, there's almost certainly untapped potential in your market. We've helped dozens of service businesses in Jacksonville scale sustainably.

The Winning Keywords: What Actually Converted Best

For plumbers reading this, here are the keywords and metrics that drove Reliable Plumbing's best results:

Emergency Plumbing (Highest ROI)

  • "24-hour plumber Jacksonville" — $11 CPC, 8.2% CTR, 14% conversion rate, $78 CPL
  • "Emergency plumbing Jacksonville" — $13 CPC, 7.1% CTR, 12% conversion rate, $108 CPL
  • "Plumbing emergency now" — $12 CPC, 6.8% CTR, 13% conversion rate, $92 CPL
  • "Burst pipe repair" — $10 CPC, 7.5% CTR, 15% conversion rate, $66 CPL

Drain Cleaning (High Volume)

  • "Drain cleaning Jacksonville" — $6 CPC, 9.1% CTR, 8% conversion rate, $75 CPL
  • "Clogged drain repair" — $7 CPC, 8.3% CTR, 9% conversion rate, $77 CPL
  • "Drain snaking service" — $5 CPC, 7.2% CTR, 7% conversion rate, $71 CPL

Water Heaters (High Ticket)

  • "Water heater repair Jacksonville" — $8 CPC, 10.1% CTR, 11% conversion rate, $72 CPL
  • "Water heater replacement" — $9 CPC, 11.8% CTR, 13% conversion rate, $69 CPL
  • "Hot water heater repair" — $7 CPC, 9.4% CTR, 10% conversion rate, $70 CPL

Keywords to Avoid

  • "Plumber" (generic) — 1.1% conversion rate, $320+ CPL
  • "Plumbing services" — 0.8% conversion rate, $480+ CPL
  • "Best plumber in Jacksonville" (high competition, low intent) — 2.1% conversion rate, $240+ CPL

The pattern is clear: specific, urgency-focused keywords with location modifiers outperform generic keywords—even at higher CPCs.

Three Critical Lessons Learned

Lesson 1: Conversion Tracking Is Non-Negotiable

Reliable Plumbing's biggest wins came after we installed call tracking. Only then could we see which keywords and ads actually drove jobs, not just clicks. Before that, Mark was making bid decisions blind.

If you're running ads without call tracking or lead attribution, you're flying blind. You might be bidding up on keywords that never convert, while bidding down on winners.

Lesson 2: Landing Page Quality Matters as Much as Ad Quality

The jump from 8% to 18% conversion rate on the emergency landing page didn't come from better ads. It came from a better landing page: clearer value prop, urgency messaging, testimonials, and transparent pricing. A great ad sending to a weak landing page is wasted spend.

Lesson 3: Google Business Profile Is a Lead Machine

By month 6, the optimized Google Business Profile was driving 20% of revenue with zero paid advertising. It required reviews, photos, and consistency—but the compounding effect is dramatic. Too many service businesses ignore this channel.

FAQ: Plumbing Google Ads and Lead Generation

What Budget Should a Plumbing Company Start With?

Start with $1,500-3,000/month. This gives you enough volume to test keywords and landing pages. Less than $1,500/month makes optimization difficult because data is sparse. More than $5,000/month initially risks burning budget before you've optimized.

How Long Before We See Meaningful Results?

Ads deliver clicks immediately. Meaningful trends take 2-4 weeks of data. Solid optimization and CPL reduction take 4-8 weeks. Don't evaluate success or failure in the first two weeks—you need data to optimize.

What's a "Good" Cost-Per-Lead for Plumbing?

$60-120 CPL is typical. Emergency plumbing keywords (higher intent) trend lower (~$60-80). Routine maintenance keywords trend higher (~$100-130). It depends on your market, service mix, and competition level. Jacksonville is moderately competitive; some markets run $200+ CPL.

Should We Also Do SEO or Focus Only on Ads?

Start with Google Ads to prove the business model and identify best-converting keywords. After 2-3 months, add SEO targeting those same keywords. Read our full PPC vs SEO guide for the detailed breakdown. The combination is more powerful than either alone.

How Does Call Tracking Work?

Call tracking assigns unique phone numbers to different ad sources, landing pages, or keywords. When someone calls, the system records: which ad they came from, which keyword they searched, which landing page they visited, time of day, device type, location. This reveals which marketing drives actual customers vs. which just drives clicks.

What If Our Lead Conversion Rate Is Low?

Low conversion usually isn't an ads problem—it's a landing page, offer, or operations problem. Check: Does the landing page match the ad promise? Is the offer clear? Is the process to schedule/get a quote easy? Are you responding quickly to leads? Fix those before assuming the ads are broken.

Can We Guarantee 340% Growth?

No. Reliable Plumbing's situation was optimized for growth: they started with a completely unoptimized account, had operational capacity to scale, and serve a competitive but not saturated market. Realistic growth expectations are 60-180% in the first 6 months depending on starting point and market. The principles apply universally, but results vary by situation.

What If We're in a Very Competitive Market?

More competition means higher click costs and potentially lower conversion rates. The solution: sharper targeting, better landing pages, and aggressive bid optimization on high-converting keywords. You might need 4-6 months to see strong results instead of 3 months. But the methodology doesn't change.

Your Path Forward

Reliable Plumbing's growth didn't happen by luck. It came from: targeted keywords + conversion tracking + optimized landing pages + operational readiness + systematic scaling.

If you're running a plumbing company, HVAC, electrician service, or any service business, you can apply these exact principles. The first step is understanding your current performance and identifying where optimization opportunities exist.
